Why "rate minus fuel" is a flawed calculation, and how automatic per-trip margin shows a company’s real profit.

At the end of the month, an owner looks at revenue and sees a decent number. But revenue isn't profit, and the margin on any single trip is usually known only roughly — estimated by eye, or tracked in a spreadsheet nobody has updated in three weeks. The most unpleasant discovery for an owner is finding out that some of the trips that looked profitable were actually running at a loss.

What trip margin actually is, and why a "good" rate can be misleading

Trip margin is the difference between what the customer paid and every direct cost of running that specific trip: fuel, driver pay, tolls and vignettes, vehicle wear, cargo insurance, and any broker or exchange commission. It isn't the same as "rate minus fuel" — the back-of-envelope calculation most dispatchers still run in their heads.

The problem is that the rate on its own says nothing about profitability. A €900 trip can be more profitable than a €1,400 trip if the second one includes a 600-kilometre empty return leg and the first doesn't. A dispatcher who only looks at the freight amount is comparing trips incorrectly, because they're not seeing the full cost picture.

The most common source of bad conclusions is calculating margin per lane on average, rather than per specific trip with a specific vehicle, a specific driver, and a specific empty run before or after loading. An average figure for a lane hides loss-making trips inside a number that looks profitable overall.

What actually goes into the cost of a trip

The full list of costs affecting margin runs much longer than just fuel:

Why a spreadsheet doesn't hold up in practice

The problem isn't that spreadsheets are a bad tool. It's that a margin calculation in a spreadsheet depends on someone manually keeping the inputs current: today's fuel price, the actual driver rate, the real distance of the empty leg. If even one figure is stale, the result looks plausible while being wrong.

The second problem is that a spreadsheet calculates the trip in isolation from the rest of the system. The trip data already exists in the booking and the deal record, but it gets typed in again by hand for the margin calculation. That's not just wasted time — it's a fresh source of error, since the distance figure in the spreadsheet can drift from the actual route distance the system already calculated at planning stage.

The third problem is that one person usually owns the spreadsheet, and when that person is on leave or leaves the company, the calculation either stops or passes to someone who doesn't know all the nuances of a formula built up over years.

How automatic margin calculation works in practice

When rate, distance, the vehicle's fuel consumption and driver pay already live in the system, margin is calculated the moment a trip is confirmed, rather than after the fact in a separate file.

Without the empty leg and the tolls, this same trip would look €82 more profitable on paper — nearly a third overstated. Those two items are exactly the ones that most often fall out of manual calculations, because they're hard to estimate in advance without a system that already knows the route and the real approach distance.

What changes when margin is visible per trip

When management sees margin per individual trip rather than a lane average, it becomes possible to make decisions on real data rather than on a sense of "we're probably in the black".

Which customers are actually worth it becomes visible. A high-volume customer can carry a low margin because of tight payment terms or a difficult loading setup, and that's invisible until trips are calculated separately.

Which lanes are quietly eaten up by empty running becomes visible. If a lane routinely comes back without a return load, the data shows it rather than a dispatcher's gut feeling.

Drivers and vehicles can be compared on actual efficiency. A fuel consumption gap between two otherwise identical vehicles affects margin too, and nobody sees that gap without precise tracking.

A rate increase decision is made on numbers. Instead of "we probably need to charge more", there's a specific margin rate showing exactly how much the rate needs to move to hit a target profit.

Common mistakes when calculating margin

Ignoring the empty leg. The single most common mistake — counting only the paid kilometres, even though fuel is burned on the way to the loading point too.

A fleet-wide average fuel figure. Different vehicles consume differently depending on age, load, and even a given driver's habits — averaging hides the real picture.

Forgotten tolls on cross-border lanes. Toll and vignette costs differ by country, and if they aren't built into the calculation up front, the actual margin comes in lower than expected after the trip is already done.

Calculating without the broker commission. When a trip comes through an exchange or broker, the commission sometimes gets left out at planning stage, leaving the real margin several percentage points below what it looked like when the rate was agreed.

No check-back after the trip. The calculation gets done once at planning stage and never gets reconciled against actual costs afterwards, so systematic drift — a fuel estimate that's consistently too low, say — never comes to light.

A worked example: a month before and after automation

Take a company running 8 vehicles, roughly 60 trips a month. Before automation, the dispatcher eyeballs each trip's profitability against the freight amount and a rough distance, and an accountant calculates margin for the whole month at period end in a separate spreadsheet, manually reconciling driver payments and fuel receipts. That takes a day or two, and the result is ready by the time there's no window left to fix anything in the current month.

After moving to automatic calculation, the picture changes: the dispatcher sees the expected margin at the point of agreeing the rate with the customer, before the trip is even confirmed. If the margin falls below an acceptable threshold — because of a long empty leg to the loading point, say — that's visible immediately, with time to either renegotiate the rate or line up a return load in advance rather than after the fact. Management sees an up-to-date picture across the whole fleet every day, rather than waiting for a monthly report to find out some trips were loss-making.

What this means for the business owner

The real value of an accurate margin calculation isn't the numbers themselves — it's the decisions they enable. An owner who can see actual margin per lane and per customer can deliberately walk away from low-margin trips in favour of better ones, instead of taking whatever comes along based on the freight amount alone.

The second practical benefit is being able to react quickly to fuel price movements. When diesel prices rise, a manual calculation catches up weeks late, while an automatic recalculation immediately shows which lanes have become less profitable and need a rate review.
